Implementation Plan

< Back

Cheetah’s history and experience with a wide range of partners has gained us invaluable insight into best practices for a successful implementation of our product. What has worked best for our partners is a phased approach to full implementation. This phased approach breaks down the Cheetah application into multiple modules or phases that are easily digestible and mitigate the change management situations that often arise with a project of this scope and magnitude. The details of each phase are listed below.

Each phase is designed to build on the previous one. As noted below, some phases can be switched or implemented in unison with other phases. Our approach is to get the pilot location fully functional, using the lessons learned there to reduce implementation time for the remaining locations.

Our Implementation Approach:

  1. Operational Overview- Business Review
  2. Technical Review Meetings
  3. Define deliverables and timelines
  4. Implementation Philosophy
  5. Phased Approach (see “Sample Implementation Project Plan High Level Phase Description” below)
  6. Cheetah Customer Site Visit and Business Process Overview Report
  7. Proposal
  8. Integration discussion
  9. Setup, Configuration & Training
  10. System Rollout

Implementation speed is scalable based upon the level of customer engagement.

This phased approach breaks down the Cheetah application into multiple modules or phases that are easily digestible and mitigate the change management situations that often arise with a project of this scope and magnitude. The details of each phase are listed below.

Each phase is designed to build on the previous one. As noted, some phases can be switched or implemented in unison with other phases.

Our approach is to get the pilot region fully functional, using the lessons learned there to meet the customer’s required implementation time for the remaining regions.

Sample Implementation Project Plan High Level Phase Description:

Phase 1 (Pilot of Editor and Service Desk using a mobile device)

  • Implement a Pilot at one selected customer region for 45 to 60 days.
  • Data Interchange deployed
  • Cheetah interface with mobile device deployed
  • Cheetah Editor and customer service application deployed
  • Drivers, dispatchers, and customer service representatives trained/using applications.
  • Customer transmitting daily route details to Cheetah for assignment to drivers.
  • Dispatchers assign routes/stops to drivers and pick-ups dynamically via Cheetah
  • Train-the-trainer sessions completed
  • Driver compliance achieved.

Phase 2 (Rollout of Editor and Service Desk to remaining regions)

  • Complete roll-out of Cheetah solution to remaining customer regions

Phase 3 (Route Optimization- Pilot and full rollout)

  • Implement route optimization functionality at a customer pilot region for 30 days
  • Train-the-trainer sessions executed
  • Complete rollout of route optimization to remainder of regions

Phase 4 (Consolidation of Dispatching and Routing functions)

  • Move from local dispatch and routing operations to regional or centralized dispatch and routing operations.

Phase Implementation

  • Phases 1 and 2 must occur in sequence in order for a successful implementation of the Cheetah application.
  • The remaining phases can be implemented concurrently, based on available resources from the customer.
  • Final coordination of the timing and order of these phases will be coordinated with the project teams.
